The challenge

A 30-engineer team had outgrown their early platform. Deploys took 40 minutes, on-call was paged ~5 times a week, and shipping a new service required hand-holding from the SRE team.

What we did

Replaced their bespoke deploy scripts with a thin GitOps layer (Argo CD) on top of Kustomize.
Stood up a golden-path service template covering OpenTelemetry, Sentry, healthchecks, and SLOs.
Tightened CI: parallelized tests, cached dependencies, killed the integration suite that wasn't catching anything.
Trained the platform team on the new patterns, paired for two weeks, then handed off.

What success looked like

Deploy time: 40 min → 6 min.
Pages per week: 5 → 1.
New-service onboarding: half a day → 30 minutes.
